Learn How to Make a Saddle From Scratch
Understanding Saddle Construction and Materials
A saddle is a complex piece of equipment designed to distribute a rider's weight evenly across a horse's back while providing stability and comfort for both horse and rider. Learning how saddles are constructed requires understanding the basic framework and materials that craftspeople have used for centuries. The foundation of any saddle is the tree, which is the internal structure that gives the saddle its shape and strength. Traditionally, saddle trees were made from wood, often using materials like ash, beech, or poplar because these woods have the right balance of flexibility and durability.

The saddle tree consists of several key parts working together. The pommel is the front part that rises up, while the cantle forms the back portion. Side bars extend down from the tree to help distribute weight across the horse's back. Historically, trees were constructed by bending and shaping wood pieces, then binding them together with rawhide or leather straps. Modern saddle makers may use composite materials or reinforced wood, but the basic principle remains the same: creating a structure that holds its shape under pressure.
The materials used in saddle making vary based on the type of saddle and its intended purpose. English saddles, which are lighter and flatter, require different materials than Western saddles, which are larger and need to support a rider's weight over longer periods. The leather used in saddle construction must be of high quality—typically cow hide, which offers durability and can be tooled, carved, and decorated. Some saddle makers source their leather from tanneries that specialize in saddle leather, which is treated to withstand weather and heavy use.
Beyond the main structure, saddles require numerous additional materials. Padding underneath the saddle, traditionally made from wool, felt, or hair, cushions the horse's back. Webbing, which is a sturdy woven fabric, helps reinforce seams and attachments. Brass, steel, or other metals form the hardware—rings, buckles, and attachments that hold straps and equipment in place. Understanding which materials are appropriate for different parts of the saddle is the first step toward building one.
Practical Takeaway: Before beginning any saddle project, research the specific type of saddle you want to make. Visit museums, examine antique saddles, or study detailed photographs of saddles from the era or tradition you're interested in. Understanding how traditional saddle makers selected and prepared materials will inform your own material choices and help you create a functional, authentic result.
Preparing Your Workspace and Gathering Tools
Saddle making is a craft that requires a dedicated workspace and a collection of specialized tools. Unlike many woodworking or leatherworking projects, saddle construction demands precision, proper ventilation, and organized storage for materials and work in progress. Setting up an appropriate workspace is essential because saddle making involves multiple stages—building the tree, preparing leather, cutting and shaping pieces, stitching, and finishing. Each stage may require different tools and work surfaces.

Your workspace should include a sturdy workbench or table at a comfortable working height, ideally 30 to 36 inches tall. The surface should be flat and large enough to accommodate leather pieces being cut and shaped. A second table or storage area is useful for organizing materials and keeping finished components safe from damage. Good lighting is critical since much of saddle work involves detail work and precise stitching. Natural light supplemented by task lighting helps you see stitches, grain in leather, and fine details in woodwork.
Essential hand tools for saddle making include several types of knives and cutting implements. A sharp leather knife, held at a specific angle, cuts through leather cleanly without tearing. Edge bevelers create smooth, finished edges on leather pieces. A stitching pony—a wooden or metal device that holds leather pieces steady while you work—is nearly indispensable for hand stitching. Traditional saddle makers use a stitching pony by clamping it between their legs while seated, leaving both hands free to manage the needle and thread.
Additional tools include punches for making holes before stitching, chisels for woodwork on the tree, rasps and files for shaping wood, and hammers for driving nails or rivets. Measuring tools such as rulers, calipers, and patterns help ensure symmetry and proper fit. Many saddle makers create templates from wood, metal, or cardboard to ensure consistent shapes across left and right sides of the saddle. Stitching tools include several needles of different sizes, waxed thread in various thicknesses, and an awl for creating holes and starting stitches.
Safety equipment and proper maintenance of tools cannot be overlooked. Sharp tools are actually safer than dull ones because they require less force and are more controllable. Keep knives, punches, and chisels sharp using whetstones or honing equipment. Wear an apron to protect your clothing from leather dust and stains. A dust mask is advisable when working with wood, and gloves protect your hands during rough work, though most stitching requires bare hands for control and sensitivity.
Practical Takeaway: Visit leatherworking supply shops or browse catalogs to familiarize yourself with the names and purposes of specialized saddle-making tools. Consider starting with a basic collection and adding specialized tools as you develop specific skills. Many traditional saddle makers create their own tools—wooden mallets, leather stretchers, and other aids—so don't assume you need commercial versions of everything.
Constructing the Saddle Tree Frame
The saddle tree is the skeleton of your saddle, and its construction determines the saddle's shape, strength, and how well it fits a horse's back. Building a tree is a woodworking project that requires planning, measurement, and skill in bending and joining wood. The process begins with selecting appropriate wood pieces and creating or obtaining a pattern or template that shows the correct shape and dimensions for the tree pieces in your specific saddle style.

The basic tree consists of a pommel assembly at the front, two side bars running down the sides of the saddle, and a cantle assembly at the back. The pommel and cantle are typically made from two pieces of wood joined together at an angle. The wood must be bent to the correct curve, which traditionally was done by steaming the wood and then holding it in shape using forms or molds. Some saddle makers still use this method, while others use pre-bent wood or use modern techniques like soaking wood in water to make it pliable.
Once the individual pieces are shaped, they must be assembled into a rigid frame. Traditionally, this was done by using wooden or rawhide pegs to join pieces together, and then wrapping everything tightly with rawhide strips that would shrink as they dried, pulling the joints tight. The rawhide wrapping also provided a foundation for attaching leather and other materials later. Some modern saddle makers use hide glue in addition to mechanical fasteners for extra strength.
Creating a proper tree requires a full-scale pattern or template. Saddle makers measure the horse's back to determine the angle and width that will fit properly. The tree should be built so that when finished, the saddle will sit securely on the horse's back without shifting, and the weight will be distributed across a wide area rather than concentrating pressure on any one spot. A tree that is too narrow or angled incorrectly will cause discomfort and potential injury to the horse.
The process of building a tree typically takes many hours of careful work. Historical records suggest that saddle makers in medieval times spent anywhere from several days to a few weeks on the tree alone, depending on the saddle's complexity and quality. Modern saddle makers using hand tools may spend similar amounts of time. The tree is the most difficult and most important part of saddle construction, and taking time to get it right makes all subsequent steps much easier.
Practical Takeaway: If you're making a saddle for the first time, consider studying how existing saddles are constructed before attempting to build your own tree from scratch. Museums, historical societies, and experienced saddle makers can provide insights into proper proportions and construction techniques. Some beginners purchase pre-made saddle trees and focus on the leather work, gradually building woodworking skills for future projects.
Cutting, Shaping, and Preparing Leather Pieces
Once the tree is constructed, the next major phase involves cutting and preparing leather pieces to cover and finish the saddle. This is where the saddle begins to take its final form and where much of the saddle maker's artistry comes into play. Leather work requires precision because poorly cut pieces will not
